Partner Transformation Program (PTP)
Summary
An AWS Advanced Tier services partner engaged Iron Arrow Consulting to transform how its AWS business operated. While the company had deep technical expertise and a strong reputation built over many years, growth was constrained by a project-centric delivery model, fragmented execution, and heavy reliance on founder-led decision-making.
Through the Partner Transformation Program (PTP), the partner fundamentally reshaped its operating model, go-to-market execution, and internal alignment — enabling sustained growth, clearer positioning, and a scalable AWS practice built for long-term profitability.
Partner Challenge
The partner had built a strong reputation for delivering high-quality AWS solutions and consistently supporting its customers. Technical capability and customer trust were never in question.
As the AWS ecosystem evolved, however, the leadership team recognised that how the business operated internally had not yet caught up with the scale and complexity of the opportunities ahead.
Like many technically strong, engineering-led organisations, day-to-day execution was prioritised — leaving limited space to step back and intentionally shape how the AWS business should grow over the long term:
- Growth was driven primarily through bespoke, project-based engagements rather than clearly defined, repeatable solutions
- Deep technical expertise was not always translated into simple, customer-facing narratives that reflected how customers actually buy
- Leadership and teams were heavily focused on delivery, making it difficult to create shared clarity around priorities and direction
- The increasing number of AWS programs and initiatives added complexity, requiring clearer decision-making about where to focus
The leadership team engaged in the Partner Transformation Program not to “fix” the business — but to ensure it could continue delivering exceptional customer value while evolving into a more scalable, sustainable AWS practice.
Our Approach
In an environment increasingly shaped by AI, automation, and constant information flow, the engagement focused not on adding more tools or frameworks, but on creating clarity and alignment through the right questions.
Rather than prescribing a static plan, we worked closely with leadership to translate vision into execution by:
- Helping leaders step back from day-to-day delivery to examine how the business actually creates value
- Challenging assumptions about how customers buy and how the partner was positioning its AWS capabilities
- Introducing structured milestones designed to change everyday decision-making, not just strategy documents
- Aligning sales, delivery, and leadership around repeatable processes rather than founder intuition
- Reframing deep technical strengths into clearly defined, solution-led offerings that matched real customer demand
The program was not about chasing individual AWS tools or initiatives. It was about making AWS work intentionally for the partner’s business — turning activity into outcomes.
The Outcome
The transformation delivered measurable results across growth, execution, and organisational maturity:
- Year-on-year growth of 228.56%, reported directly by the partner
- Expanded from 23 active opportunities ($203.70K AWS MRR) to 69 opportunities ($527.35K AWS MRR pipeline)
- Generated 40+ new qualified leads through a restructured, solution-led go-to-market approach
- Transitioned from project-centric delivery to repeatable, solution-focused execution
- Reduced reliance on founders by establishing a shared operating rhythm and clearer ownership across teams
- Launched 7 new AWS offerings aligned to real customer demand
- Achieved 6 new AWS accreditations and 1 new AWS competency
- Utilised 100% of allocated AWS Marketing Development Funds (MDF)
- Activated new growth paths including AWS Innovation Sandbox credits, Think Big for Small Business, and expanded European market presence
Most importantly, the organisation emerged with a clear north star — not just articulated at leadership level, but embedded into day-to-day actions across the business.
